Plain-English point

A spreadsheet template to start tracking AI search mentions, the four ways it breaks (variance, citation extraction, consistency, lost context), the warning signs you have outgrown it, and how to migrate without losing history.

Best use

Use this article when you are working on geo basics and need a concrete GEO next step.

**TL;DR:** A spreadsheet is a fine way to start tracking AI search mentions, and a bad way to keep going. It breaks on three things: answers change every run, the data grows faster than you can read it, and nobody re-runs the prompts consistently. This post gives you a spreadsheet template to start with, the signs you have outgrown it, and a migration path.

## Start with a spreadsheet, honestly

If you have never tracked AI visibility, do not buy anything first. Spend one afternoon with a sheet. You will learn which prompts matter and what "good" looks like, and that makes any tool you adopt later more useful.

### The minimum viable sheet

One row per prompt per run. Columns:

| Column | Example |
| --- | --- |
| Date | 2026-10-14 |
| Provider | ChatGPT / Gemini / Perplexity |
| Prompt | "What tools track brand mentions in ChatGPT?" |
| Mentioned (Y/N) | N |
| Cited domains | g2.com, zapier.com |
| Competitors named | Peec AI, Otterly.ai |
| Sentiment (-1 to 1) | 0.2 |
| Notes | Answer framed as a list of 5 |

Then a second tab with a pivot: mention rate per prompt and per provider. That is your dashboard.

Tip:

Use incognito or a fresh session for each manual run, and note whether web search was on. Personalization and memory can change answers, and you want runs to be comparable.

## Where spreadsheets break

### 1\. The variance problem

A [SparkToro study of nearly 3,000 prompts](https://www.searchenginejournal.com/ai-recommendations-change-with-nearly-every-query-sparktoro/566242) found that AI brand lists almost never repeat exactly between runs. To get a stable mention rate you need repeated runs of every prompt. At 20 prompts, 3 providers and 5 repeats each, that is 300 manual runs per cycle. Nobody keeps that up weekly.

### 2\. The citation extraction problem

Copying cited URLs by hand is slow and error-prone. Worse, you lose the structure: which domain, which URL, which role (review site, listicle, community thread). That classification is the part that turns data into strategy, and it does not survive copy and paste.

### 3\. The consistency problem

Different people word prompts slightly differently, run them on different days, with different settings. Your trend line becomes a record of who did the testing, not what the engines did.

### 4\. The lost context problem

Three months in, someone asks why a competitor started appearing in October. If you did not store the full answer text, you cannot look.

## The warning signs you have outgrown it

- You have more than about 15 prompts or more than one provider.
- Someone has said "I'll update the sheet when I get a chance" more than twice.
- You cannot say when you last ran the full set.
- You are reporting numbers to a client or leadership and cannot defend where they came from.
- You want to connect the data to Search Console queries.

If three or more apply, move.

AvoidEvery Monday, one person manually pastes 20 prompts into three assistants and copies the results into a sheet. It takes half a day and gets skipped in busy weeks.

PreferThe same prompt set runs on a schedule, the answers and citations are stored automatically, and the Monday meeting starts with the trend and the top three gaps.

## Migrating without losing your history

1. **Keep your sheet's prompt list.** Prompts are the asset. Import them as a prompt set in your tool of choice.
2. **Archive the old data.** Export the sheet as CSV and keep it as a baseline for the first month.
3. **Run old and new in parallel for two cycles.** Confirm the numbers are in the same range before you retire the sheet.
4. **Add what the sheet could not do:** citation classification, Search Console cross-reference, and scheduled repeats.

## What changes with automated tracking

Mettle takes the same row structure and automates it. Prompt sets run on a schedule across OpenAI, Gemini and Perplexity, every response is stored in full, cited domains are extracted and classified, and results roll up to mention rate, sentiment and share of voice. The Search Console link shows which of your real queries have impressions but no AI citation, and the action plan turns gaps into drafts.

Two things worth knowing:

- Sample size still matters. A prompt with three runs has a mention rate you should treat as provisional. Mettle reports the number of runs next to each rate so you can see when a figure is solid.
- Automation does not remove the need to read the answers. Skim a few raw responses each week. Patterns appear in the text that never show up in a score.

The test of a good migration

After the switch, you should spend your time deciding what to publish, not collecting what the engines said.

## Frequently asked questions

**How many prompts should a spreadsheet hold?** Up to about 15 across one or two providers is manageable by hand. Beyond that, errors and skipped runs dominate.

**Can I automate the sheet myself with the APIs?** Yes, and some teams do. The hard parts are citation extraction, handling web-search grounding differences between providers, and keeping it running. That is often more engineering than the tool costs.

**Is a tool worth it for a single brand?** If you track fewer than 10 prompts, probably not yet. Start with the sheet, and compare options in our [GEO tools comparison](/blog/geo-monitoring-tools-compared-2026) when it starts to hurt.

## Questions this article answers

How many prompts can a spreadsheet handle?

Up to about 15 prompts across one or two providers is manageable by hand. Beyond that, skipped runs and copy errors dominate.

Why is manual tracking unreliable?

AI answers change between runs, so a stable mention rate needs repeated runs of every prompt. Manual runs are also inconsistent between people and days, and copied citations lose structure.
